Walk me through your most impactful project. What did you personally do?
Most complex technical project you've shipped. What were the hidden challenges, both anticipated and unanticipated?
A time you influenced a roadmap.
A time you mentored someone. What was the outcome?
A cross-functional collaboration that didn't go well, and how you resolved it.
A failure project — what was the impact, what did you learn, what would you do differently?
For IC candidates: a time you led without authority.
For senior IC / staff candidates: how you scale impact beyond your immediate team.
Your framework for balancing tech debt against feature requirements when both compete for the same time.
A time you held a different view from someone and persuaded them by changing your approach rather than repeating the argument.
Whether a project you led had a hard deadline, and how that shaped your decisions.
Format
55 minutes, but a meaningful number of candidates report the HM finishing in 30–40. Don't read short-as-bad.
Conversational; the HM will jump between prompts and follow-ups depending on your background.
Notes
HM engagement varies sharply across loops. Some candidates report "laughing and chatting" the whole hour; others get a cold, by-the-book run-through with the HM visibly disengaged. Both have led to offers and rejections. Do not over-read body language.
The HM often re-checks claims from your Project Deep-Dive — keep the same stories straight across both rounds.
For senior IC and EM candidates, the HM round disproportionately probes leadership specifics: scope, headcount, OKR ownership, conflict with peer leaders.
The round's position varies: some loops run it as a phone round before the onsite, others as the final gate after the virtual onsite (and after any added culture round). In the late position it doubles as a team-fit check — a mismatch between your background and the HM's current direction can end an otherwise strong loop.
Preparation
Build a story matrix: 6 dimensions (impact, complexity, conflict, mentorship, failure, ambiguity) × 2–3 stories each, with concrete numbers.
Practice 90-second compressed versions of each story for the cases where the HM is moving fast.
Be ready for follow-ups on the specific architecture/decisions of your top project — interviewers from research-adjacent orgs often dive into systems-level Q&A mid-BQ.
