Standard onsite HM round. 60–75 min. The first half is usually a project deep-dive (candidate may bring slides); the second half is structured BQ on collaboration, conflict, mentorship, and cross-functional influence.
Requirements
Project deep-dive (30–45 min) — pick one project from your resume and walk through the architecture, key decisions, your specific contributions, and metric outcomes. Recruiters often explicitly invite a slide deck for this segment; multiple candidates have cited this as a meaningful advantage.
Structured BQ (15–30 min) — typical prompts:
Team scope, org structure, metrics you own.
Manage a poor performer (manager candidates only).
Disagreement with manager / disagreement with a cross-functional partner (PM, DS, design).
Mentorship; setting a roadmap; resolving conflict across teams.
"Tell me about the time you most impacted your team."
For L5+ / Senior IC: explicit XFN and mentorship signals are required; "I shipped X faster" is not enough.
For Staff (L6 / BPS): the round splits into Scope & Impact and Architecture — see the dedicated BPS card.
Additional senior-loop prompt: Describe a time you went beyond expectations.
Notes
Slide preparation is the single highest-leverage tactic. 5–7 slides max: problem, your role, architecture, key decisions, results, learnings. Stay under 25 minutes of presentation so the interviewer has time to probe.
The HM specifically calls out signals on leadership and cross-functional collaboration. Candidates who only described technical difficulty (no XFN, no mentorship, no business impact) have failed this round even when the project itself was strong.
Common follow-ups during the deep-dive:
"What did you not own in this project? Who did?"
"What would you have done differently?"
"How did you measure success? What was the baseline?"
"How did you handle the trade-off between X and Y?"
Pre-script 2–3 STAR stories around: difficult cross-team partner, technical disagreement that you reversed yourself on, a project that missed a deadline.
The HM round explicitly weights influence without authority and scope of impact — answers that center on a single deliverable without naming a XFN partner, a mentee, or a measurable business metric consistently grade as borderline. Lead each STAR story with the partner / mentee / metric, not the technical detail.
Preparation
Build the slide deck ahead of time, even if the recruiter doesn't ask — it is invited about 60% of the time for L5+. Keep the file lightweight (PDF, no embedded video).
Drill 3 STAR stories that hit different signals (XFN, mentorship, conflict). Each should land in 2–3 minutes.
For manager / EM candidates, prepare a story about managing a low performer (PIP, coaching, or eventual exit) — this comes up explicitly.
Drill a 90-second "team scope" elevator pitch (org chart, your metrics, the next 6-month roadmap). Recruiters report it gets asked in the first 5 minutes about 70% of the time and sets the framing for everything that follows.
Recent senior loops continue to split the round roughly half project deep-dive and half standard behavioral. Interviewers look for ownership, communication, conflict handling, and the ability to explain complex project decisions to an HM audience.
